    Satya Nadella rarely talks about Xbox at length, and when he does, he talks about it the way he talks about any other Microsoft business unit. Asked about a gaming division that has spent the year shedding staff, closing studios and handing Halo to Activision, the Microsoft CEO did not reach for regret. He reached for a verdict.

    “There’s some amount of streamlining the team is doing, and Asha is doing, which is great to see. And then we have to invent the right sustainable business model that allows us to deliver gaming to more and more people.”

    Nadella said it on a recent episode of Alex Heath’s Sharma, who replaced Phil Spencer at the head of Xbox in February. In the same conversation he said he feels “fantastic” about the studios and franchises Microsoft owns, and that Sharma’s team has told him Xbox will grow in the next fiscal year

    What “streamlining” covers

    The word is doing a lot of work. Game Developer counts at least 5,750 jobs cut at Xbox since Microsoft closed its $68.7 billion purchase of Activision Blizzard in October 2023, across five rounds of mass layoffs. The round confirmed in July alone will remove 3,200 people from Xbox Game Studios by the end of the fiscal year, and it included parting ways with Compulsion Games, Double Fine and Undead Labs. Last week, Xbox’s Matt Booty confirmed 268 more layoffs, the closure of Ninja Theory, the merger of Turn10 and Playground Games, and that Activision will make the next Halo.

    Booty’s own explanation was more candid than any adjective: “The goal is to strengthen our franchises and games by operating fewer business units, aligning groups that already work closely together, and focusing our publishing expertise.” He added that Xbox is roughly three-quarters of the way through the restructuring it had announced. Kotaku noted that Nadella offered no word of sympathy for the people who lost their jobs. From his chair, the plan is simply on schedule.

    The confession in the second sentence

    Most coverage stopped at “great to see.” The more revealing words come next. In the 25th year of Xbox, and after a $68.7 billion acquisition, the chief executive of Microsoft says the business model for gaming still has to be invented. The verb he chose is invent.

    He has been circling this since June. At a New York Times Hard Fork event, Nadella said: “There’s more monetization of Xbox games happening on YouTube than at Microsoft.” Microsoft pays to build the games and the hardware; another platform sells the ads around the audience they create. Reports since then point to a free, ad-supported tier of Xbox Cloud Gaming, which would be the most literal answer to that problem.

    Read that way, the two sentences in the quote are one plan in two halves. Streamlining is the cost side, the part a memo can deliver and a finance team can verify within a quarter. The sustainable model is the revenue side, and it does not exist yet. Microsoft has finished most of the easy half.

    A portfolio manager’s vocabulary

    The phrase says as much about the speaker as about Xbox. Nadella praises the intellectual property and calls the loss of thousands of jobs streamlining. The franchises are the asset; the teams are a cost line. It is a coherent view of a business, and a cold one.

    There is also a tension he did not address. Game Developer points out that console hardware has become harder to afford because of a component crisis driven by AI datacenter spending, Microsoft’s included. The company’s biggest bet is raising the cost of its gaming business, and the gaming business is being asked to become sustainable anyway.

    The ambition has not shrunk with the headcount. Sharma wants Xbox to entertain “more than a billion people each day,” Kotaku notes, while Xbox reported 500 million monthly users across its platforms in 2025 and does not publish console sales. Closing that gap with fewer studios requires exactly the invention Nadella is asking for.

    Nadella has put the two halves in the order a spreadsheet prefers: cut first, invent later. If growth arrives next fiscal year, as Sharma has promised him, “great to see” will read as discipline. If it does not, the streamlining will be the only part of the sentence Microsoft delivered.
